"Jade or diamond" is almost always standing in for something more specific, and the specific versions have better answers.
If you're asking which costs more — the honest answer is unhelpful. Both span from inexpensive to seven figures. A commercial-grade jade pendant costs less than a modest diamond; a fine imperial green cabochon costs more than most diamonds ever will. Comparing category to category tells you nothing.

How Diamond Scarcity Was Built
Diamonds are not geologically rare in the way the marketing implies, and this isn't a controversial claim — it's documented commercial history that the industry has never especially hidden.
Global diamond production runs well over 100 million carats a year. The scarcity that supports diamond pricing has always been managed rather than geological: for most of the twentieth century, De Beers controlled the great majority of world supply, released it through a controlled distribution system, and held back inventory when demand softened.
The demand side was built just as deliberately. "A Diamond is Forever" — written by copywriter Frances Gerety in 1947 — is widely considered the most effective advertising line of the twentieth century, and it did something unusual: it didn't just sell diamonds, it created the expectation that an engagement required one, and simultaneously discouraged resale. A stone that is "forever" is a stone you don't sell, which keeps second-hand supply off the market and protects the primary market's prices.
None of this was fraud. It was a supply-and-marketing strategy, executed openly and extremely well, and it produced a category that for seventy years behaved as though it were far scarcer than the production numbers suggested.

And How It Came Apart: 2020 to 2026
Scarcity that is manufactured can be un-manufactured. That is not a prediction — it's a description of the last six years.
Lab-grown diamonds are chemically and optically identical to mined diamonds, and once production scaled, the price behaved exactly as any manufactured good does when capacity triples.

Fortune reported the scale of the decline as the market absorbed the shift. Three data points from the industry itself tell the story more clearly than any price chart:
De Beers closed its own lab-grown brand. Lightbox, launched to occupy the lab-grown segment on De Beers' terms, shut down on 9 May 2025 — the market leader exiting a category it had entered specifically to control.
De Beers reported a 2025 EBITDA loss of $511 million, against $25 million the year before, and its parent company Anglo American has been seeking a buyer for the business.
GIA stopped applying 4C grading to lab-grown diamonds as of 1 October 2025, replacing it with a simplified two-tier descriptive system. The organization that built the grading language that made diamonds comparable decided that language no longer applied to the manufactured version.
The lesson isn't that diamonds are worthless. Natural diamonds remain beautiful, durable, globally liquid, and genuinely finite. The lesson is narrower and more useful: a scarcity that depends on nobody being able to make more of something is only as durable as the technology.

Jadeite Was Synthesized in 1984. Nobody Sells It.
Here is where most jade articles get it wrong, including — until recently — one of ours. The common claim is that jade can't be synthesized. That isn't true, and the truth is more interesting.
General Electric researchers R.C. DeVries and J.F. Fleischer successfully synthesized jadeite in 1984, after roughly a century of failed attempts dating back to the 1880s. GIA published a full gemological analysis three years later: Nassau and Shigley, "A Study of the General Electric Synthetic Jadeite," Gems & Gemology, Spring 1987. The material had a refractive index around 1.66 and specific gravity of 3.28–3.34 — close enough to natural jadeite to be indistinguishable on the standard tests. By 2002, GE had produced green synthetic jadeite matching imperial quality.
It has never been commercially produced. No other manufacturer has succeeded in replicating it. And nephrite has never been synthesized at all.
Three reasons, and together they explain why jade's scarcity behaved differently from diamond's.
The conditions are brutal. Published synthesis work operates in the range of 3.5–4.5 GPa at 1,200–1,500°C. That is substantially harder to achieve and sustain than diamond synthesis, which the industry solved and scaled decades ago.
Jade's beauty is in the aggregate, not the crystal. This is the deeper reason. A diamond is a single crystal — grow a bigger one and you have a bigger diamond. Jade is a rock: a dense mass of interlocking microscopic crystals, and its translucency, texture, and glow come from how that mass scatters light. GE's synthetic jadeite came out as disks up to 12 millimeters across and 3 millimeters thick. You cannot make a bangle from that. You cannot make most of what jade is actually used for.
And the market was never going to take it. Jade's value has always been bound up with continuity — pieces passed between generations, given at births and weddings, worn for decades. A laboratory-grown version answers a question the tradition wasn't asking.
What "synthetic jade" means in the market today: almost never actual synthetic jadeite. It's dyed quartzite, serpentine, glass, or resin — imitations rather than synthetics, and the distinction matters. What's actually being sold as jade covers the full inventory of substitutes.
Rock vs Crystal: Why Hardness Isn't Toughness
Most jade-versus-diamond comparisons confuse two properties that are not the same thing, and the confusion has practical consequences.
Hardness is resistance to scratching. Diamond wins outright at 10 on the Mohs scale — the hardest natural material there is. Jadeite sits at 6.5–7, nephrite at 6–6.5.
Toughness is resistance to breaking. Here the ranking reverses. Diamond has perfect cleavage along specific crystallographic planes: struck at the wrong angle with enough force, it splits cleanly. Nephrite is the toughest natural gem material known, and jadeite is not far behind, because the interlocking crystal structure has no cleavage plane to follow — a crack has to fight its way through a felted mass of microscopic grains rather than sliding along a fault line.
This is why bangles exist in jade and not in diamond. You can carve a continuous ring from a single piece of jade and wear it for fifty years. There is no such thing as a diamond bangle, and there never will be. The material properties simply don't allow it.

The practical version: a diamond ring survives being scraped against a countertop better than a jade one. A jade bangle survives being knocked against a door frame better than a diamond would.

Why Jade Has No 4Cs — and What Goes Wrong When Buyers Assume It Does
The 4Cs work because diamonds are comparable to one another. Cut, color, clarity, and carat weight can be measured, and two stones with identical grades are, for practical purposes, interchangeable. That comparability is what makes a global diamond market possible.
Jade has no equivalent, and every attempt to build one has failed — not because the trade is disorganized, but because the variables don't reduce. Texture, translucency, color saturation, color distribution, workmanship, and cultural desirability interact multiplicatively rather than additively, and no two pieces are interchangeable.
A GIA report on jade does exist — GIA introduced reports created specifically for jade, and they're widely used. But notice what they contain: species identification, treatment status, whether the color is natural. Not a value grade. The same laboratory issues a full价值 specification for a diamond and a birth certificate for a jade, because that's what each material permits. The practical problem is that buyers trained on diamonds bring the diamond model with them, and it misleads them in five specific and expensive ways. These come from conversations that happen in our workshop constantly.
1. Buying jade by weight
"How many carats is this Buddha pendant?" "Jade isn't priced by carat. We price by the piece." "Then why is the 8-gram one more expensive than the 20-gram one?"
Diamond pricing scales with weight — steeply, but predictably. Bring that instinct to jade and "bigger is better value" feels obvious.
Run the arithmetic the diamond way and it looks decisive. A 20-gram Buddha in ordinary nuo texture with drifting color might retail around $400. An 8-gram Buddha in fine ice texture with true vivid green might retail around $4,000. Per gram, the large one looks 25 times better value.
It isn't. Jade's quality factors compound rather than add. The step from nuo texture to ice texture isn't one grade — it's an order of magnitude. The step from drifting color to true vivid green is another. The 8-gram piece is genuinely worth ten times the 20-gram one, and the per-gram calculation obscured exactly the thing that mattered.
At the extreme: a top glass-texture imperial green cabochon can reach seven figures in US dollars. A several-hundred-carat dou-texture green display piece might be worth a few thousand. The weight differs by a factor of a hundred — and the price differs by much more, in the opposite direction.
The short version: diamonds are a standardized commodity sold by weight. Jade is an unrepeatable object sold by quality. In jade, small and fine beats large and coarse, every time.
2. Asking for a clarity grade
"Is this VVS or VS?" "Jade doesn't have clarity grades." "Then how do I know it's clean? There's cotton in here — is that bad?"
Diamond clarity runs IF through I, and less is always better. Jade has nothing equivalent, because jade's inclusions aren't the same kind of thing.
In jade, some "imperfections" are features and some are selling points:
- Snowflake cotton distributed evenly through ice-texture material is a characteristic of Muna-area Burmese rough, and it can carry a premium over cotton-free material of the same class
- Color roots — the concentrated bands where color originates — are evidence of natural coloration. Uniform "full green" with no color root is a reason to suspect dye
- Stone lines (healed fissures) and cracks (unhealed) are completely different in structural terms, but the diamond model files both under "flaw"
This produces failure in two opposite directions.
Some buyers over-pursue perfection — rejecting a piece with natural snowflake cotton but excellent texture, then buying a "cleaner" piece with far worse texture. They paid a premium for cleanliness and gave up the thing that actually drives value.
Others get harvested by treated material, and this is the more expensive mistake. Type B jadeite — acid-bleached and polymer-impregnated — has had its cotton and fissures dissolved away. It looks flawless, crystalline, perfectly even. It looks exactly like what a diamond buyer has been trained to want.
Natural Type A jade is almost never completely free of cotton and internal texture. That kind of perfection is itself the warning sign. It's the same principle that runs through all jade authentication: mechanical uniformity is a symptom, not an achievement. (The full set of checks.)
3. Expecting the certificate to price the stone
"Show me the certificate." "Here — it says natural jadeite, Type A, no treatment detected." "But where are the color and clarity grades? How do I know what it's worth?"
A GIA diamond report is a complete value specification. A jade report — from GIA, NGTC, or any other laboratory — answers one question: is this natural, untreated jade?
Two pieces can carry near-identical certificates and differ tenfold in price, because the certificate never addressed the difference. The certificate proves the stone is real. It says nothing about whether it's good.
Two ways this costs buyers money:
- Assuming a certificate implies value. A report costs a fixed fee regardless of what it's attached to. It confirms authenticity; it doesn't confer worth.
- Assuming identical certificates mean identical quality. Choosing the cheaper of two certified pieces and calling it a bargain, when the price gap was texture and color the paperwork never mentioned.
4. Wanting the "whitest, clearest" stone
"I want the most transparent, whitest one — something that sparkles like a diamond." "That's colorless ice-texture jade. It's beautiful. But in jade, the green is what's most valuable." "The green ones look less pure. There's color in them."
Diamond value peaks at colorless. Jade value peaks at green.

Colorless jade is a legitimate and sometimes expensive category — fine glass-texture colorless material is genuinely rare and beautiful. But it sits in the middle of jade's value hierarchy, not at the top. Applying diamond aesthetics to jade systematically undervalues green, and green is the center of jade's entire value system.

5. Asking for a cut grade
"Is the cut Excellent or Very Good?" "Jade doesn't have cut grades." "Then how do I know if it's well carved?"
Diamond cut grades are measurable geometry — table percentage, pavilion depth, crown angle. Excellent means the numbers fall in a range.
Jade workmanship is an aesthetic judgment, not a parameter. A Buddha's smile half a millimeter off center reads as a smirk rather than benevolence, and no measurement captures that. A qiaose design that turns a brown skin into a creature's coat is a decision, not a specification.
The diamond model pushes buyers toward "more carving equals better work," which inverts the reality in two ways: heavy carving is often placed where a flaw is (the trade saying is 无绺不遮花 — without a fissure, you don't cover it with flowers), and a plain cabochon is the hardest test of workmanship there is, because symmetry, curvature, and polish have nowhere to hide.

The pattern behind all five
These mistakes don't sort by nationality — they sort by how familiar a buyer is with jade's own tradition. Someone who grew up around jade asks different questions than someone meeting it for the first time, regardless of where either of them lives.

The underlying difference: one group is buying a beautiful stone and asks what is it. The other is buying an object with cultural weight and asks is it good.
Resale: Where Both Stories Get Uncomfortable
This is the section where a jade seller is supposed to claim jade wins. It doesn't, cleanly.
Diamonds have a markup problem. The gap between retail price and what a consumer can recover on resale has always been wide, and the recent price decline has made it wider — a stone bought at the 2022 peak is worth 25–30% less as a natural stone, and lab-grown stones bought at 2020 prices have lost the large majority of their value.
Jade has a different problem: illiquidity. Fine jade holds value better than most gemstones over long periods, but converting it to cash requires finding a buyer who can evaluate it — which means auction houses or specialist dealers, months of process, and a meaningful commission. There is no equivalent of walking into any jeweler in any city.

One clarification worth making, because it's easy to blur: liquidity is not the same as value retention. Diamonds are easy to sell — that's real and it matters. But over the past five years natural diamonds have fallen 25–30% from peak and lab-grown diamonds have fallen far more. Easy to sell doesn't mean it held its price.
Jade is the reverse: harder to sell, and less prone to the kind of technology-driven collapse that reset the diamond market, because nobody has found a way to make more of it.
